A small digital team does not need unnecessary paperwork, but it does need a single source of truth. Record the objective, scope, owner, due date, dependencies and acceptance criteria for every major deliverable. This prevents verbal requests from becoming untracked commitments.
Divide work into discovery, preparation, production, review and handover milestones. Each milestone should end with evidence such as an approved brief, design link, tested build or signed handover checklist. Status labels should describe reality clearly: planned, in progress, blocked, ready for review or complete.
Changes should be logged with their effect on cost, delivery date and existing work. During handover, transfer source files, credentials through a secure method, licences, documentation and known limitations. A short retrospective then records what should be repeated or improved on the next project.
